A nap sor\u00e1n a h\u00e1zigazda munkat\u00e1rsainak \u00e9s a k\u00fcl\u00f6nb\u00f6z\u0151 v\u00e1llalatokt\u00f3l \u00e9rkez\u0151 r\u00e9sztvev\u0151knek lehet\u0151s\u00e9g\u00fck ny\u00edlt lean k\u00e9pess\u00e9geik gyakorlatias, k\u00eds\u00e9rleteken kereszt\u00fcl t\u00f6rt\u00e9n\u0151 fejleszt\u00e9s\u00e9re.<\/p>\n\n\n\n<p>A fejlesztend\u0151 ter\u00fcleteket \u00e9s a <strong>megoldand\u00f3 \u00fczleti probl\u00e9m\u00e1kat<\/strong> a workshop el\u0151tti napon, a <strong>h\u00e1zigazd\u00e1val \u00e9s Cevdettel k\u00f6z\u00f6sen<\/strong> hat\u00e1roztuk meg egy gemba-s\u00e9ta sor\u00e1n.<\/p>\n\n\n\n<p><strong>N\u00e9gy<\/strong> ter\u00fcletre, azaz<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><a href=\"https:\/\/lean.org.hu\/en\/logisztikai-kaizen-szedesi-folyamat-avagy-az-ordog-a-reszletekben-rejlik\/\" target=\"_blank\" rel=\"noreferrer noopener\">a szed\u00e9si folyamatra (komissi\u00f3z\u00e1s)<\/a>,<\/li>\n\n\n\n<li>a dobozok el\u0151k\u00e9sz\u00edt\u00e9s\u00e9re,<\/li>\n\n\n\n<li>a szed\u0151 kocsik el\u0151k\u00e9sz\u00edt\u00e9s\u00e9re, valamint<\/li>\n\n\n\n<li>az \u00e1ru\u00e1tv\u00e9teli folyamatra (inbound)<\/li>\n<\/ul>\n\n\n\n<p>f\u00f3kusz\u00e1ltunk, mindegyiken <strong>egy-egy munkacsoport<\/strong> dolgozott.<\/p>\n\n\n\n<p>Egy r\u00f6vid ismeret\u00e1tad\u00e1s ut\u00e1n a <strong>folyamatok megfigyel\u00e9se<\/strong>, majd a <strong>probl\u00e9ma lebont\u00e1sa<\/strong> volt mindegyik munkacsoport feladata. Az el\u00e9rend\u0151 <strong>c\u00e9l\u00e1llapot<\/strong> <strong>meghat\u00e1roz\u00e1sa<\/strong> \u00e9s az elt\u00e9r\u00e9s m\u00f6g\u00f6tt \u00e1ll\u00f3 <strong>okok meg\u00e9rt\u00e9se<\/strong> ut\u00e1n pedig meg kellett tervezni\u00fck a d\u00e9lut\u00e1n megval\u00f3s\u00edtand\u00f3 <strong>k\u00eds\u00e9rleteket<\/strong>. A fejleszt\u00e9sek <strong>tesztel\u00e9s\u00e9vel, visszam\u00e9r\u00e9s\u00e9vel<\/strong>, majd a tanuls\u00e1gok csoportszint\u0171 <strong>megoszt\u00e1s\u00e1val<\/strong> z\u00e1rtuk a napot.<\/p>\n\n\n\n<p><strong>N\u00e9gyr\u00e9szes cikksorozatunkb\u00f3l<\/strong> az egyes munkacsoportok megfigyel\u00e9seit, elemz\u00e9seit \u00e9s az elv\u00e9gzett k\u00eds\u00e9rletek sor\u00e1n tanultakat ismerheted meg.<\/p>\n\n\n\n<div style=\"height:15px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"hatter\"><strong><strong><strong>Mi a probl\u00e9ma?<\/strong><\/strong><\/strong><\/h2>\n\n\n\n<p>Az egyik csoport a <strong>dobozok el\u0151k\u00e9sz\u00edt\u00e9s\u00e9nek<\/strong> folyamat\u00e1t vizsg\u00e1lta, annak hat\u00e9konys\u00e1gn\u00f6vel\u00e9s\u00e9t, fejleszt\u00e9si potenci\u00e1ljainak felt\u00e9rk\u00e9pez\u00e9s\u00e9t kapta meg feladatk\u00e9nt. A folyamatban <strong>munkav\u00e9delmi<\/strong> (Safety), <strong>min\u0151s\u00e9gi<\/strong> (Quality), valamint <strong>hat\u00e9konys\u00e9gbeli<\/strong> (Cost) probl\u00e9m\u00e1k is megfigyelhet\u0151ek voltak.<\/p>\n\n\n\n<div style=\"height:15px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"hatter\"><strong><strong><strong>Megfigyel\u00e9sek<\/strong><\/strong><\/strong><\/h2>\n\n\n\n<p>A jelenlegi helyzet meg\u00e9rt\u00e9s\u00e9hez a csoport a dobozok mozgat\u00e1s\u00e1r\u00f3l <strong>spagetti diagramot<\/strong> k\u00e9sz\u00edtett, <strong>megfigyelte<\/strong> az egyes dobozok megfog\u00e1s\u00e1nak sz\u00e1m\u00e1t, t\u00e1vols\u00e1gokat \u00e9s ciklusid\u0151ket <strong>m\u00e9rt<\/strong>, amelyek alapj\u00e1n <strong>fellist\u00e1zta<\/strong> \u00e9s <strong>prioriz\u00e1lta<\/strong> a folyamatban l\u00e9v\u0151 vesztes\u00e9geket:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>a gyalogosan k\u00f6zleked\u0151 dolgoz\u00f3k \u00e9s a targonc\u00e1k \u00fatvonalai <strong>egym\u00e1st keresztezik<\/strong> (Safety),<\/li>\n\n\n\n<li>a t\u00f6mb\u00f6s t\u00e1rhelyek t\u00f6lt\u00e9se \u00e9s szed\u00e9se is el\u0151lr\u0151l t\u00f6rt\u00e9nik, ez\u00e1ltal <strong>a FIFO nem biztos\u00edtott <\/strong>(Quality),<\/li>\n\n\n\n<li>az egy dobozra vet\u00edtett l\u00e9p\u00e9ssz\u00e1m magas, tov\u00e1bb\u00e1 egy dobozt t\u00f6bbsz\u00f6r is meg kell fogni, mire eljut a hajtogat\u00f3 g\u00e9pt\u0151l a szed\u0151 kocsiig. Jelenleg n\u00e9gy munkat\u00e1rs l\u00e1tja el ezt a feladatot, amihez tal\u00e1n<strong> kett\u0151 is elegend\u0151 lenne<\/strong> (Cost),<\/li>\n\n\n\n<li><strong>standard munka nem megfigyelhet\u0151<\/strong>, nincsenek egy\u00e9rtelm\u0171 ciklusok, a tev\u00e9kenys\u00e9g l\u00e1that\u00f3an nem vez\u00e9relt (Cost),<\/li>\n\n\n\n<li>az XS, S, M, L \u00e9s extra m\u00e9ret\u0171 kartonok t\u00e1rhelyei a szed\u0151 kocsi el\u0151k\u00e9sz\u00edt\u00e9sn\u00e9l nem a v\u00e1rhat\u00f3 felhaszn\u00e1l\u00e1s\/fogy\u00e1s alapj\u00e1n m\u00e9retezettek, hanem 3 t\u00f6mbben, blokkosan vannak t\u00e1rolva, ez\u00e9rt az oper\u00e1torok a bek\u00e9sz\u00edt\u00e9sn\u00e9l is \u00e9s a szed\u0151 kocsira t\u00f6lt\u00e9sn\u00e9l is <strong>egym\u00e1st keresztezik, akad\u00e1lyozz\u00e1k<\/strong> (Safety)<\/li>\n\n\n\n<li>a k\u00f6ztes t\u00e1rhely t\u00f6lt\u00e9se EUR palett\u00e1kon, b\u00e9k\u00e1val t\u00f6rt\u00e9nik, ahol a raklapokr\u00f3l a <strong>dobozokat a f\u00f6ldre pakolj\u00e1k<\/strong>, majd az \u00fcres raklapot visszasz\u00e1ll\u00edtj\u00e1k a dobozhajtogat\u00f3 g\u00e9pekhez (Cost),<\/li>\n\n\n\n<li>\u00e1trak\u00e1sn\u00e1l, sz\u00e1ll\u00edt\u00e1sn\u00e1l a rakatok <strong>k\u00f6nnyen borulnak<\/strong>, nincsenek dobozm\u00e9retekre defini\u00e1lt standard rakatol\u00e1si utas\u00edt\u00e1sok (Safety, Cost),<\/li>\n\n\n\n<li>a k\u00f6ztes t\u00e1rhely <strong>ut\u00e1nt\u00f6lt\u00e9se nem vez\u00e9relt<\/strong>, hanem az oper\u00e1torok n\u00e9zik meg, hogy a h\u00e1rom t\u00f6mb\u00f6s rakt\u00e1rb\u00f3l mi hi\u00e1nyzik, azaz \u201emit kell vinni?\u201d. Tov\u00e1bbi vesztes\u00e9get okoz, hogy rendszeresen b\u00e9k\u00e1t kell keresni\u00fck (Cost).<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>K\u00eds\u00e9rletek \u00e9s azok eredm\u00e9nyei<\/strong><\/h2>\n\n\n\n<p><strong>1. Palett\u00e1k helyett dobozm\u00e9rethez igaz\u00edtott, kerekes sz\u00e1ll\u00edt\u00f3eszk\u00f6z\u00f6k<\/strong><\/p>\n\n\n\n<p>Ezzel megsz\u0171nik a b\u00e9ka keres\u00e9s\u00e9vel t\u00f6lt\u00f6tt id\u0151. Ezzel cs\u00f6kken a l\u00e9p\u00e9ssz\u00e1m is, tov\u00e1bb\u00e1 megsz\u0171nik a led\u0151l\u0151 rakatok miatti ut\u00f3munka.<\/p>\n\n\n\n<p>Ezt a fejleszt\u00e9si javaslatot <strong>\u00fagy szimul\u00e1ltuk<\/strong>, hogy egy kerekes kocsit haszn\u00e1ltunk. T\u00f6k\u00e9letesen nem felelelt meg a c\u00e9lnak, de legal\u00e1bb gurult \u00e9s seg\u00edts\u00e9g\u00e9vel el tudtuk v\u00e9gezni a sz\u00fcks\u00e9ges m\u00e9r\u00e9seket, <strong>valid\u00e1ci\u00f3s sz\u00e1m\u00edt\u00e1sokat.<\/strong><\/p>\n\n\n\n<p><strong>Hat\u00e9konys\u00e1gn\u00f6veked\u00e9s kb. 3,4 \u00f3ra\/m\u0171szak (+11%)<\/strong><\/p>\n\n\n\n<p><strong>2. \u00daj layout kerekes sz\u00e1ll\u00edt\u00f3eszk\u00f6z\u00f6kkel, lerak\u00e1s n\u00e9lk\u00fcl<\/strong><\/p>\n\n\n\n<p>H\u00e1tulr\u00f3l t\u00f6lthet\u0151 rendszer kialak\u00edt\u00e1s\u00e1val a lerakod\u00e1s elker\u00fclhet\u0151, mivel a komissi\u00f3z\u00e1st v\u00e9gz\u0151 koll\u00e9g\u00e1k k\u00f6zvetlen a kocsir\u00f3l veszik el a dobozokat. Ezzel biztos\u00edtott a FIFO betart\u00e1sa is. Az \u00fcres kocsik visszasz\u00e1ll\u00edt\u00e1s\u00e1nak m\u00f3dj\u00e1t m\u00e9g meg kell vizsg\u00e1lni, tov\u00e1bbi k\u00eds\u00e9rletek sz\u00fcks\u00e9gesek.<\/p>\n\n\n\n<p>Ezt a tervezett \u00e1llapotot <strong>\u00fagy szimul\u00e1ltuk<\/strong>, hogy kartonb\u00f3l cs\u00fasz\u00f3 al\u00e1t\u00e9teket eszk\u00e1b\u00e1ltunk, amelyekkel a dobozokat p\u00e1r m\u00e9terre, a felhaszn\u00e1l\u00e1s hely\u00e9re \u00e1th\u00faztuk. Ezzel tudtuk <strong>valid\u00e1lni<\/strong> a fejleszt\u00e9si javalat l\u00e9tjogosults\u00e1g\u00e1t.<\/p>\n\n\n\n<p><strong>Hat\u00e9konys\u00e1gn\u00f6veked\u00e9s kb. 40 perc\/m\u0171szak (+8%)<\/strong><\/p>\n\n\n\n<p><strong>3. Sz\u00e1ll\u00edt\u00f3szalag \u00e1talak\u00edt\u00e1sa<\/strong><\/p>\n\n\n\n<p>Sz\u00e1ll\u00edt\u00f3szalag gravit\u00e1ci\u00f3s verzi\u00f3ra t\u00f6rt\u00e9n\u0151 \u00e1talak\u00edt\u00e1s\u00e1val a dobozok \u201e\u00f6sszet\u00f6m\u00f6r\u00f6dnek\u201d, ez\u00e1ltal a dolgoz\u00f3k k\u00f6nnyebben fel tudj\u00e1k venni \u0151ket. A 2&#215;2 teli sor k\u00f6z\u00f6tt az \u00fcres kocsik visszatol\u00e1si folyos\u00f3ja l\u00e1that\u00f3. A k\u00f6ztes t\u00e1rhelyet kb. 7-8 m\u00e9terrel k\u00f6zelebb tervezt\u00fck a dobozhajtogat\u00f3 g\u00e9pekhez, ami a m\u00e9r\u00e9seink alapj\u00e1n az oper\u00e1toroknak kb. 5 perc megtakar\u00edt\u00e1s \u00f3r\u00e1nk\u00e9nt<\/em>.<\/p>\n\n\n\n<p><strong><em>Jobb oldali k\u00e9p:<\/em><\/strong><em> <\/em><\/p>\n\n\n\n<p><em><strong>el\u0151tte \u00e1llapot<\/strong>: a dobozhajtogat\u00f3 g\u00e9pb\u0151l a dobozok egy szakaszosan hajtott szalagp\u00e1ly\u00e1n jutnak el a leszed\u0151ig. A szakaszos hajt\u00e1s miatt t\u00e1vols\u00e1g van a dobozok k\u00f6z\u00f6tt, ez\u00e9rt az oper\u00e1tor els\u00e9t\u00e1l a g\u00e9phez, \u00f6sszetolja a dobozokat a szalagon, majd a dobozok m\u00e9ret\u00e9t\u0151l f\u00fcgg\u0151en 2-4 darabot raklapra \/ kocsira helyez.<\/em><\/p>\n\n\n\n<p><em><strong>ut\u00e1na \u00e1llapot<\/strong>: a szalag lejt\u00e9ssel, akt\u00edv hajt\u00e1s n\u00e9lk\u00fcl m\u0171k\u00f6dne, ez\u00e1ltal a hajtogatott dobozok egym\u00e1sra cs\u00faszn\u00e1nak, \u00edgy a szalag v\u00e9g\u00e9n egy helyen, azonnal szedhet\u0151ek lenn\u00e9nek.
